Management optimization project and reduction of the resulting cost overruns overcost

Case Study

The incentive calculation and reporting system are optimised and automated through the customisation of the KPIs & Incentives module of the APPRODUCTIVITY 4.0 suite, achieving an integrated process that eliminates the extra cost due to the time previously spent on these tasks, which were carried out manually.

Situación de Partida

Initial Situation

Neklar, formerly known as ESTAMP, recently re-branded, found it imperative to integrate its current system for the calculation of incentives and bonuses through bespoke software. This solution had to cope with new variables, particularly in the reporting area, simplifying the process and managing it all within a single application.

The new software's main purpose is to automatically determine the various incentive factors present in its current bonus system, by using the information provided by the company's Manufacturing Execution System (MES).

Neklar Spain already had a specific software for the incentive calculation. This tool, however, had some limitations and some calculations (special pieces, union hours, delays, etc.) had to be carried out independently.

The reporting provided by the software was insufficient to deal with new scenarios and requirements. A system is required to generate a detailed monthly report of incentive accruals and to directly send it to the concerned parties.

Plan Generación

Intervention general plan

The first stage of the process is the initial Strategy and Industrial Organisation consultancy phase to identificate the specific needs, based on the initial situation: available information (format and content) and expected results (incentive factors, specific calculation procedures, etc.).

Once needs have been addressed, the adaptation of certain elements of the KPIs & Incentives module of the APPRODUCTIVITY4.0 suite is undertaken to ensure that the results are aligned to the current bonus calculation procedures. Improvements to the current system's information and data loading system are also specified and then implemented.

Actuación

Action plan implementation

After adapting and configuring the software, the customisations are made and Neklar Spain's staff is trained on how to use the software, prior to its implementation in the company's system.

After implementation, validation and verification are undertaken to ensure that the achieved results are in accordance to expectations, and the reports contain the required details so that they can be automatically sent to the concerned parties. This reinforces the KPIs & Incentives module of the APPRODUCTIVITY4.0 suite as a valuable resource for calculating and reporting accrued incentives to stakeholders.

Objetivos

Goals

  • Unify management within a single software without requiring external applications.
  • Reducing the additional workload related to calculations not integrated in the primary software (special pieces, delays, union hours, etc.).
  • Ensure a comprehensive report tailored to the needs and requirements of both management and workforce representatives.
  • Manage the unified and integrated sending of reports to employees.
Resultados

Achieved results

Neklar Spain is now equipped with a software that incorporates all the necessary features for incentive calculation and reporting. This ensures the precision and rigour of the calculations and has significantly reduced the time spent monthly by HR staff on these tasks. This improvement has also enhanced the standard and quality of information that employees are provided with each month regarding the incentive earned.

Neklar Spain's implementation of a single software solution to manage the integrated calculations required and to report directly to the various stakeholders has resulted in a reduction of 2 working days per month, which is equivalent to 24 annual days previously spent on these essential time-consuming manual tasks.
